I’ve walked into rooms where titles were clear but ownership wasn’t. Where talented people were operating at half capacity because the lanes were too narrow or too crowded. Where the structure made sense on paper, but not in practice. That’s when I knew we didn’t need tweaks. We needed transformation.

The hardest transformations I’ve led weren’t about technology or tools. They were about people, roles, and responsibility. Realignment inside a matrixed organization means asking hard questions:

  • Are we structured for legacy expectations, or for future growth?
  • Are responsibilities clear, or are they blurred under titles and tenure?
  • Are we optimizing for output, or for individual potential?

When it’s time to make wholesale changes to how a team operates—restructuring lanes, redefining ownership, and resetting expectations—here’s what I’ve learned matters most:

Start with transparency
People can adapt to almost anything if they understand the “why.” Clarity of intent builds trust before results show up.

Don’t restructure alone. Reimagine together
In my experience, the strongest transformations happen when teams co-create their future. Collaboration builds buy-in, and more importantly, it builds culture.

Identify and activate hidden potential
Structural change is an opportunity to elevate. I look for strengths that haven’t been fully seen or used and create new lanes for them to lead.

Build cohesion through purpose, not just process
In a matrixed world, cohesion doesn’t come from flowcharts. It comes from shared mission, psychological safety, and a clear picture of what success looks like.

Coach through ambiguity
Change breeds uncertainty. That’s when presence matters most. I believe in being present, not just available—coaching people as they grow into new roles and responsibilities.
